How do I show a client AI work in progress instead of only at delivery?
Share the job record while the work runs, not after it ends. Review the receipt and actual deliverable before accepting a handover.
The status meeting and the "just checking in" email exist because progress is invisible between kickoff and delivery. Invisible progress makes clients anxious, and anxious clients invent interruptions. A live job record removes the invisibility without adding reporting work, because the record is the work's own trail: each step appears as it is saved, labelled with its producer, its result openable.
Set the expectation at kickoff in one sentence: the link is live from the first step, the client may look any time, and comments land best as a hold on the step they concern. Then let the pattern work. Clients who can see research steps landing stop asking whether anything is happening. Clients who spot a wrong direction flag it while redirecting is cheap. And the delivery conversation shrinks to the decision, because the client has been reading the job all along.
Boundaries keep the pattern healthy. The shared record is the deliverable job, not your whole workspace; internal experiments live in separate jobs. The client's view is read-and-decide, not co-editing; their holds and acceptances are recorded, the work remains yours. Shared this way, in-progress visibility is a premium signal: it is the operational version of an open kitchen.
Checklist: the in-progress sharing setup
1. Kickoff message includes the record link and the one-sentence expectation. 2. One job per deliverable; internal drafts and experiments in separate jobs. 3. Steps saved as the work happens, never batched for presentation. 4. Client comments taken as holds on named steps, answered by new steps, not by editing old ones. 5. A short note at each milestone ("steps 1 to 4 are the research; drafting starts tomorrow") rather than a status meeting. 6. Delivery day: the same link, now complete, carries the acceptance.
Worked example
A live record mid-flight reads like the public record at https://zambo.dev/handover/bd7e5325-33fd-4c5e-b029-76b781fa2f51 in its open state: steps visible, decision pending. A client watching a job in that shape has no status question left to ask, which is the entire benefit in one screenshot-free glance.
Frequently asked questions
Will clients micromanage if they can watch?
Watching replaces the behaviours micromanagement grows from: uncertainty and surprise. Clients with a live view intervene earlier and lighter, on named steps, and most report in the other direction, that they checked less than they expected to.
What if a step goes wrong visibly?
Then the client sees professional work honestly: the step, its flag, and the correcting step after it. A visible correction inside a record builds more confidence than a flawless narrative nobody can inspect.
Should every client get the live link?
It is the default worth offering on any job longer than a day. For very short jobs the same link serves as the delivery; the pattern is identical, only the watching window shrinks.

Try a handover
A handover gives your client one proof link with verifiable receipts to review, then Accept or Flag.
